Is this a soft leather or is it quite firm so can't be squidged into overhead lockers?

It isn't super soft, but not ultra firm either, my husband has taken it on a handful of flights and had no problems putting it into the overhead lockers, as long as not bulging at the seems.

Is this bag heavy (even before you put anything in it)?

Only as heavy as a good quality leather bag should be; but I don't consider it to be overly heavy. The pockets increase the weight a little, but they are a godsend.
